Trying suits for the first time. The best candidate pulls at my shoulders when upright but settles into place in a tuck. How uncomfortable is too uncomfortable before break-in?

Some upright pull is normal, numb hands or restricted breathing is not. Spend ten minutes in a riding crouch instead of walking around the shop.

Wear the exact back protector and base layer you plan to use. My first fitting was meaningless without them.

Leather gives a little, but stretch panels should already be doing their job. Do not buy pain and call it future break-in.
